Starting with Technology Instead of Problems

This pattern plays out predictably. A vendor gives an impressive demo. Executives see possibilities. Budget gets allocated. Implementation begins. And then the project collides with reality: the workflows the technology assumes don’t match the workflows that actually exist, the integrations that seemed straightforward turn out to be complex, and the users who were supposed to benefit find the new system makes their jobs harder rather than easier.
We worked with a manufacturing client who had spent significant budget on an ERP implementation that sat largely unused two years after deployment. The software was selected based on a vendor demo that impressed executives in a conference room. The demo showed how efficiently the system could handle shift changeovers and production tracking. What nobody did was observe how work actually happened on the factory floor—the informal handoffs between shifts, the workarounds that operators had developed over years, the paper-based systems that worked despite being “inefficient.”
The result was a system that added friction to every shift changeover. Tasks that took operators thirty seconds with their existing process took two minutes in the new system. Data entry that had been optional became mandatory. The software assumed a workflow that made sense in theory but didn’t match the practical reality of running a production line.
The fix wasn’t more technology or better training. It was going back to the beginning and spending time understanding how work actually flowed before proposing solutions. That understanding revealed that some of the “inefficiencies” the ERP was meant to solve were actually adaptations that made the operation work. The eventual solution kept some of those adaptations while addressing the genuine pain points—a very different outcome than the original implementation attempted.
Underestimating the Human Element
Technology implementation—selecting vendors, configuring systems, building integrations—is maybe 30% of a successful transformation. The other 70% is getting people to change how they work, which turns out to be dramatically harder than most project plans acknowledge.
Change management isn’t just training sessions scheduled during the week before go-live. Real change management requires understanding the informal workflows people have developed over years, the unwritten rules that keep operations running smoothly, and the social dynamics that determine whether new tools get adopted or ignored. It requires identifying who can champion adoption and who has the influence to undermine it, whether intentionally or not. It requires creating feedback loops so problems surface quickly rather than festering into resentment.
We’ve seen technically sound solutions fail because they threatened someone’s informal authority. A new workflow tracking system that gave managers visibility into how long tasks actually took—information that had been invisible before—created resistance from supervisors who had built their management approach around that information gap. The technology worked exactly as designed, but the organizational dynamics it disrupted were never addressed.
We’ve also seen simpler technology succeed beyond expectations because the change management was handled thoughtfully. One project replaced a complex legacy system with something less capable but more intuitive. On paper, it was a downgrade. In practice, because users were involved in the design, because training was comprehensive and ongoing, because feedback was acted on quickly, adoption was nearly universal. The “inferior” technology delivered better outcomes than the technically superior system it replaced because people actually used it.
The “Big Bang” Approach
Large organizations love comprehensive plans. There’s something satisfying about a multi-year roadmap that shows the entire transformation journey, with phases and milestones and a clear end state. Executives can point to the plan and feel confident that the path forward is well-defined. The problem is that these big-bang projects rarely deliver what they promise.
The business environment shifts in ways the plan didn’t anticipate. Key people leave and take institutional knowledge with them. Requirements evolve as the organization learns what it actually needs versus what it thought it needed. Competitors make moves that change strategic priorities. Technology that seemed cutting-edge when the project started becomes outdated before implementation is complete. A three-year transformation plan is fiction by month six—but often the project continues executing against the original plan because changing course feels like admitting failure.
Successful transformations start small, prove value quickly, and expand based on what actually works rather than what the original plan prescribed. One financial services client came to us wanting to modernize their entire lending platform—a multi-year effort involving dozens of systems and hundreds of integrations. Instead of building that comprehensive roadmap, we identified the single most painful step in their current process: document collection, where loan applications stalled while processors chased customers for pay stubs and bank statements.
That single improvement—automating document requests and making it easy for customers to upload from their phones—reduced the time to complete applications significantly. Ignoring Technical Debt
Every organization has accumulated technical debt: shortcuts taken under deadline pressure, quick fixes that became permanent, outdated systems that technically work but create friction everywhere they touch. This debt accumulates invisibly over years, and it becomes a silent saboteur of transformation initiatives.
Transformation projects typically assume a cleaner foundation than actually exists. The new cloud-native application expects data in a certain format—but the legacy database has decades of accumulated inconsistencies, fields that changed meaning over time, and edge cases that nobody documented. The automation initiative assumes processes follow defined rules—but the underlying data is too inconsistent to process reliably, with exceptions and special cases that human operators handled invisibly.
We’ve seen new cloud-native applications fail because they depended on legacy databases that nobody fully understood. The old system “worked” because operators had learned to work around its quirks; the new system had no such institutional knowledge. We’ve watched automation initiatives stall because underlying data quality issues—inconsistent naming conventions, duplicate records, fields used for purposes other than their original intent—meant the automation couldn’t reliably process inputs.
Addressing technical debt isn’t glamorous work. It doesn’t make for exciting presentations to executives. Nobody gets promoted for cleaning up data or documenting legacy systems. But this foundational work is often the difference between transformation that succeeds and one that collapses under the weight of hidden complexity. Organizations that skip this step often find their shiny new systems built on foundations of sand.
What Actually Works
The organizations that succeed at transformation share common approaches, and they’re often simpler than the elaborate methodologies consultants sell.
Start with outcomes, not technology. Frame initiatives around business results rather than technology implementations. Not “implement automation” but “reduce manual processing time from days to hours.” Not “migrate to the cloud” but “enable developers to deploy changes to production the same day they finish them.” Clear outcomes filter every decision that follows—when someone proposes a feature or integration, you can ask whether it moves you toward the outcome. When outcomes are vague, scope creep fills the vacuum.
Build incrementally. Identify the smallest improvement that demonstrates value to stakeholders. Implement it, measure results honestly, and use that learning to inform the next step. Each increment should deliver something useful on its own, not just be a stepping stone to future value. This approach builds credibility, generates organizational momentum, and provides natural checkpoints to course-correct before small problems become large ones.
Invest in people. For every dollar spent on technology, successful transformations invest at least as much in training, process redesign, and organizational change. Technology that people don’t know how to use, or don’t want to use, or that doesn’t fit their actual workflows provides no value regardless of its technical capabilities. The human side of transformation isn’t a secondary concern to address after the technology works—it’s often the primary determinant of success.
Accept that some initiatives will fail. Organizations that treat every setback as a crisis become paralyzed, afraid to try anything that might not work. Those that build experimentation into their approach can fail fast, learn quickly, and redirect resources to what works. Not every pilot succeeds, and that’s acceptable. What’s not acceptable is continuing to invest in failing approaches because admitting failure feels worse than wasting resources.
Digital transformation isn’t primarily a technology challenge—if it were, the success rate would be much higher, since technology implementation is relatively well-understood. It’s an organizational change challenge that happens to involve technology. The organizations that succeed are willing to look honestly at their culture, processes, and incentives, and make changes that go beyond implementing new software. The software is often the easy part.
